# Bookkeeping, cash management and a fractional CFO in one firm: what to expect

What to expect when one firm runs bookkeeping, cash management and fractional CFO work for a $1M to $25M founder-led company, and what it costs.

**The short answer:** a founder-led company between $1M and $25M in revenue can buy bookkeeping, cash management and fractional CFO support from one firm. Expect a monthly close, GAAP-ready reporting, a rolling forecast, a live cash and runway dashboard and a monthly CFO memo, with CFO judgment added when decisions call for it. ## What is the difference between bookkeeping, cash management and a fractional CFO?

**Bookkeeping is the record.** Transactions categorized, accounts reconciled, a P&L and balance sheet each month. Everything else reads from this, so a forecast built on late or wrong books is a confident guess. **Cash management is the forward view.** A [cash view](https://www.countabl.io/notes/how-to-read-a-cash-flow-statement) of what is coming in and going out, [burn](https://www.countabl.io/notes/burn-rate) and [runway](https://www.countabl.io/notes/real-runway) you can quote without building a spreadsheet, collections someone actually watches, and a [rolling forecast](https://www.countabl.io/notes/rolling-forecast) that gets corrected every month instead of defended once a year. This is the layer that answers "can we make payroll in March?" when the P&L is right but silent.

**A fractional CFO is the judgment.** Capital strategy, raise or loan readiness, board and investor reporting, and a senior voice in the room for big decisions. Judgment without the two layers underneath it tends to produce expensive opinions on unreliable inputs. The reason to put these in one firm is that each job feeds the next. The close feeds the forecast, the forecast feeds the decision, and the decision changes what the close has to track. When three providers each own one link, the handoffs are where the month gets lost.

## Who offers bookkeeping, cash management and fractional CFO together?

There are three common ways to buy this work. The firms named below are examples to help you compare, not endorsements or a complete list.

- **Separate providers.** A bookkeeper or bookkeeping service for the books, plus an independent fractional CFO you hire on your own. You coordinate between them, and each works from their own version of the numbers. This is the most common setup for owner-run companies, and it works when the bookkeeper is strong and the CFO is willing to work from that close.
- **Marketplaces and networks.** A platform matches you with an individual finance professional. [Paro](https://paro.ai/) matches businesses with independent finance experts, including fractional CFOs and bookkeepers, and [Toptal](https://www.toptal.com/finance) places freelance finance talent. Scope and quality depend on who you get, and the books and the strategy can still end up with different people.
- **One firm that runs all three.** A single team closes the books, keeps the forecast current from that close, and adds CFO time as needed. [Pilot](https://pilot.com/pricing) sells bookkeeping, tax and CFO plans with published prices to startups and small businesses. [Kruze Consulting](https://kruzeconsulting.com/fractional-cfo-services/) offers accounting, tax and fractional CFO work focused on venture-backed startups. Both also prepare tax returns, which Countabl does not.

## What should you expect at your stage?

Venture-backed and owner-run companies need the same three jobs, pointed at different questions. A venture-backed company needs a Long-Range Forecast tied to what the next raise has to achieve. An owner-run company usually needs a 13-week cash flow forecast first: a hire, a loan, a slow-paying customer, or a bank balance that doesn't match the P&L.

## How can you tell if "one firm" is really one function?

- **One close, one set of numbers.** The forecast and the dashboard update from the same monthly close, not from a separate export someone rebuilds.
- **A date, not "eventually."** The close lands on a fixed day each month.
- **Accrual reporting when you need it.** Cash-basis books are fine early on. Once a lender, investor or buyer is involved, you need GAAP-ready reporting.
- **A memo, not just a report.** Someone writes down what moved, why, and what they would do about it.
- **A senior person on the account.** Ask who reads your numbers each month, and whether that person is in the room when you make a big decision.
- **Work in your own systems.** The work should happen in the accounting software you already use, such as QuickBooks, Xero or NetSuite.

Questions worth asking any provider:

1. Who closes the books, and on what day of the month does the close land?
2. Is the forecast updated from that close, or maintained separately?
3. Who writes the monthly analysis, and how senior are they?
4. What happens if our books are behind when we start?
5. Who prepares our income tax return?

## Is one firm cheaper than hiring a controller?

Usually, at this stage. A full-time controller is a financial-managers hire. The [Bureau of Labor Statistics](https://www.bls.gov/ooh/management/financial-managers.htm#tab-5) puts that occupation's tenth percentile at $94,310 a year, and even that floor costs about $135,000 a year fully loaded, based on [BLS employer cost data](https://www.bls.gov/news.release/ecec.nr0.htm). ## When is one firm the wrong answer?

- **You're pre-revenue or very early.** A good bookkeeper and a spreadsheet you maintain yourself is enough. A forecast earns its cost when there are enough moving parts to forecast.
- **You already have an internal finance team.** You may need a specific project, not a function.
- **You mainly need tax preparation.** That's a CPA's job.
- **The books are a mess.** Start there. Catching up the books can run alongside building the forward view, but it can't be skipped.
